Descriptive sections
0. Summary
REWE participated in the PAYBACK coalition loyalty program in Germany from March 2014 to the end of 2024, becoming its largest retail partner with approximately 12 million cards issued. REWE joining the PAYBACK network - covering more than 40,000 points of sale in Germany - marked a breakthrough for the entire coalition. At the turn of 2024/2025, REWE parted ways with PAYBACK, launching its own REWE Bonus program based on cashback in euros.
1. Objectives and context
Joining PAYBACK was intended to give REWE immediate reach and access to the coalition's customer base without the cost of building its own loyalty infrastructure. The goal was retention and increased purchase frequency. The split from PAYBACK stemmed from a strategic desire to take full control over customer data and personalization - PAYBACK's intermediation limited targeting capabilities and generated high licensing costs (estimated at approximately EUR 150 million per year).
2. Target group
The program was aimed at adult (min. 16 years old) retail customers in Germany making regular grocery purchases at REWE and nahkauf stores. Holders of PAYBACK cards from other partner networks formed a natural acquisition segment.
3. Architecture and type
- Registration: the customer registers with PAYBACK free of charge - via the payback.de website, the PAYBACK app, or in a REWE store; they receive a PAYBACK card or use a virtual card in the mobile app.
- Collecting points: with every purchase at REWE or nahkauf, the customer scans the card or app at the checkout before the transaction; 1 PAYBACK point is credited for every EUR 2 of purchases (base rate); pre-activated eCoupons - via the app or a REWE Service Point terminal - increase the rate, up to as much as 5× points.
- Redemption: after collecting a minimum of 200 points (= EUR 2), they can be exchanged for a checkout coupon at any PAYBACK partner, redeemed for a physical reward in the PAYBACK shop, or transferred as cash to a bank account (100 points = EUR 1).
4. Earn & burn mechanics
- Accrual: 1 PAYBACK point for every EUR 2 of purchases at REWE/nahkauf (base rate 0.5 pts/EUR; in line with general PAYBACK practice); activated eCoupons up to 5× the base rate - available in the PAYBACK app or at a REWE Service Point terminal.
- Threshold and redemption: minimum 200 points (= EUR 2) to redeem; 100 points = EUR 1; exchange for a REWE checkout coupon or coupons of other PAYBACK partners, physical rewards from the PAYBACK shop, or a bank transfer.
- Reward forms: checkout coupons (a discount off the basket value at PAYBACK partners), physical rewards in the PAYBACK reward shop, cash transfer to a bank account.
- Point expiration: points expire on 30 September each year, but no earlier than 36 months after the accrual date (PAYBACK terms §5, Stand 09/2025); withdrawing from the program causes the remaining balance to be forfeited immediately.
5. Emotional value
Within PAYBACK, REWE benefited from the recognition of a mature coalition brand present in Germany since 2000. For customers, the PAYBACK card was part of their everyday shopping routine, and a shared platform with fuel distributors, pharmacies, and online stores built a sense of saving in many places. REWE did not develop its own emotional narrative - that role was played centrally by PAYBACK, which was at the same time a limitation on building a bond with the REWE brand.
6. Gamification
- eCoupons up to 5× points on selected products or entire purchases - a mechanism for the customer to select offers before each visit, reinforcing purchase intent.
- REWE Service Point terminals in stores enabled coupon activation and balance checking without a phone, lowering the barrier to participation.
- Seasonal and themed campaigns (e.g., points for new products, limited editions) generated activity outside the regular routine.
- No proprietary level/status system on REWE's side; the entire status and bonus-points layer was provided centrally by PAYBACK.
7. Differentiation
Among PAYBACK partners in food retail, REWE stood out with the largest number of cards issued (12 million) and the scale of its network (3,800 stores). Leaving PAYBACK in 2024 and switching to a euro cashback model (REWE Bonus) fits the European trend of large retailers moving away from coalitions in favor of their own platforms with full control over data - analogous to Tesco (Clubcard/Dunnhumby), Carrefour, or Ahold (Bonuskaart).
8. Data and personalization
- Customer data was collected and administered by PAYBACK Rabattverein e.V. as the administrator of the coalition program; REWE had limited and intermediated access to purchase profiles - the main reason for leaving the coalition.
- Coupons were personalized by PAYBACK based on purchase history across the entire coalition, not solely at REWE.
- Marketing consent was managed centrally by PAYBACK; REWE could not independently target customers or test offers without involving the intermediary.
9. Technology
- The PAYBACK app (iOS/Android) as the main digital channel; plastic PAYBACK cards as the primary channel for customers without smartphones.
- REWE Service Point terminals in stores for self-service coupon activation and viewing the point balance.
- The PAYBACK GmbH platform (owner: American Express; acquired from Loyalty Partner); integration with REWE POS systems via the standard PAYBACK protocol.
10. Communication and lifecycle
- Communication mainly through PAYBACK channels: mobile app, email, reward catalog; REWE communicated PAYBACK promotions in parallel in flyers and at checkouts.
- Onboarding: registration via payback.de or at a REWE checkout; new customers received welcome coupons with extra points.
- Retention: weekly personalized coupons prepared by PAYBACK; seasonal campaigns; no separate win-back program on REWE's side.
11. Conclusion / inspiration for the almanac
The REWE-PAYBACK case is a model example of the "build vs. join" dilemma in loyalty: a coalition provides quick reach and low start-up costs, but the price is the loss of data and marketing autonomy. When a retailer grows large enough, its own program becomes profitable. REWE traveled this path within a single decade - a lesson worth carrying over to any retail loyalty program project.
